The rider's upfront price drops by a third, the operator keeps control of the asset that determines safety and lifetime, and energy becomes a predictable daily cost like fuel used to be — only cheaper.\n\n## How the money flows\n\n- **Vehicle**: bought outright or on lease-to-own over 18–36 months; priced at battery-less cost.\n- **BaaS fee**: either per swap (30–60 KES per pack in Kenya) or a flat daily fee. MargTor's TCO model uses **425 KES per bike per day**, covering unlimited swaps within the network, battery degradation, cabinet energy and software.\n- **Operator**: owns the battery fleet (typically 1.5–2 packs per vehicle), the cabinets and the data. Revenue is recurring; margin comes from solar-first energy and scale.\n\nRiders pay by mobile money each day, so the operator sees cash-flow and vehicle usage in real time. That data is also the basis for **telematics-secured credit** on the vehicle itself.\n\n## Why BaaS matters in Africa\n\n1. **Affordability.** A 72 V, 2.5 kWh LFP pack can cost as much as a used petrol motorcycle. Removing it from the sticker price is the difference between a sale and no sale.\n2. **Battery lifetime.** Supervised charging at controlled current and temperature in a cabinet extends cycle life far beyond home charging with cheap chargers.\n3. **Safety.** No charging in bedrooms; thermal monitoring and automatic cut-off in the cabinet.\n4. **Technology refresh.** When better cells arrive, the operator upgrades the pool; riders benefit without buying a new vehicle.\n5. **Second life.** Packs that fall below 80% capacity move to stationary use — home lighting, shop power, ESS — before recycling.\n\n## Risks and how they are managed\n\n| Risk | Mitigation |\n|---|---|\n| Battery theft or non-return | Packs are locked to the network; a pack outside the system is a brick; GPS in each pack |\n| Degradation faster than planned | LFP chemistry, charge-rate limits, cell-level monitoring, warranty from the cell group |\n| Low utilisation at launch | Start with SACCO anchor groups of 50–100 riders per hub; phase cabinets with demand |\n| FX and import duty on packs | Local assembly in a Special Economic Zone; buyer-credit financing in hard currency |\n\n## MargTor's position\n\nIn MargTor-engineered deployments the battery risk stays with the engineering side — our battery partner Hadron Energy (in which Arthur Toren Associates holds a 35% stake) supplies cells and packs with full traceability, and MargTor designs the cabinet, the BMS integration and the telematics so that the operator can price BaaS with confidence. In the anonymized Tanzanian customer project, BaaS is what delivers the modelled **38.5% daily saving** to riders while the business plan projects a **45.5% net margin** for the operator (projection, not an audited result).\n\n*See also: Battery swapping explained · TCO: electric vs petrol · Telematics and credit.*","related":[{"slug":"tco-electric-vs-petrol","lang":"en","kind":"article","title":"TCO: electric vs petrol motorcycles in Kenya — the full calculation","summary":"A line-by-line comparison of what a boda-boda costs to run on petrol and on swappable batteries, with every assumption stated so you can rerun it for your own fleet.","tags":["tco","economics","kenya","calculator"],"updated":"2026-06-10","reading_minutes":3,"url":"https://margtor.africa/knowledge/tco-electric-vs-petrol","markdown_url":"https://margtor.africa/api/knowledge/tco-electric-vs-petrol.md?lang=en","license":{"name":"CC BY 4.0","url":"https://creativecommons.org/licenses/by/4.0/","attribution":"MargTor Ltd., https://margtor.africa"},"author":{"@type":"Person","name":"Gregory Radek","jobTitle":"Co-Founder & CTO, MargTor Ltd.","description":"East Africa's leading industry expert on electric two- and three-wheelers","url":"https://www.linkedin.com/in/gregradek/","sameAs":["https://www.linkedin.com/in/gregradek/","https://electro.technology"]}},{"slug":"solar-swap-hubs-microgrids","lang":"en","kind":"article","title":"Solar swap hubs as village micro-utilities","summary":"A battery-swap station with solar panels and storage is more than a charging point — it is a small power company that earns on charging, powers homes and boats, and frees a village from imported fuel.","tags":["micro-grid","solar","off-grid","rural","energy-access"],"updated":"2026-06-10","reading_minutes":3,"url":"https://margtor.africa/knowledge/solar-swap-hubs-microgrids","markdown_url":"https://margtor.africa/api/knowledge/solar-swap-hubs-microgrids.md?lang=en","license":{"name":"CC BY 4.0","url":"https://creativecommons.org/licenses/by/4.0/","attribution":"MargTor Ltd., https://margtor.africa"},"author":{"@type":"Person","name":"Gregory Radek","jobTitle":"Co-Founder & CTO, MargTor Ltd.","description":"East Africa's leading industry expert on electric two- and three-wheelers","url":"https://www.linkedin.com/in/gregradek/","sameAs":["https://www.linkedin.com/in/gregradek/","https://electro.technology"]}},{"slug":"energy-storage-ess-africa","lang":"en","kind":"article","title":"Energy storage (ESS) for mobility hubs: chemistry, sizing and failsafes","summary":"An ESS is what lets a swap hub charge from the sun by day and dispense full batteries at night.
